THE ISSUE
A national apparel retailer relied on a patchwork of vendors to keep its fire alarm and intrusion systems compliant, monitored, and operational across hundreds of stores nationwide. The relationship with Wachter began small, a handful of scattered bid jobs with no clear momentum, until one store location in the Northeast landed in a genuine state of emergency. The site had been placed on fire watch for more than a month, and the retailer's existing vendor couldn't diagnose what was wrong. The local fire marshal was preparing to shut the store down entirely.
CHALLENGE
The retailer needed a fix immediately, from a provider it barely knew, on a system its current vendor had already failed to repair. There was no existing contract, no established trust, and no guarantee that solving this one problem would lead to anything beyond a single service call.
SOLUTION
Wachter sent a project manager, a former field technician, to the site within the same week. He walked the building with the retailer's team, identified the root cause that had stumped the previous vendor for weeks, and had the system fully corrected within a week of arriving on-site. The visit was done at no charge, a deliberate choice to demonstrate what a different kind of partner looked like before asking for anything in return.
That single response opened the door to more work. The retailer began sending bid projects that had been stalled for months, tested Wachter again near its own headquarters, and started noticing service and billing gaps with its incumbent vendor by comparison. In one instance, the integrator identified that the retailer's existing monitoring provider was charging roughly $1,200 per site for an on-site technician visit to activate monitoring on newly cut-over systems, a step that takes only minutes and requires no truck roll at all. Once flagged, the retailer eliminated the charge going forward.
Within four to five months of that first emergency visit, the retailer had designated Wachter as its sole provider for ongoing fire alarm service nationwide, while continuing to competitively bid new projects. Wachter now covers all of this retailer’s locations nationally for fire and intrusion.
RESULTS
- 100% of fire alarm and intrusion alarm work across the retailer's portfolio, covering roughly 650+ locations
- 100+ new system installations completed to date, alongside ongoing service and inspection work
- An estimated $1,200 saved per install by eliminating unnecessary third-party monitoring activation fees
- Sole-source service provider status, with the integrator winning the majority of competitively bid project work
- An expanding scope of work, with the retailer now evaluating a full transition of its remaining third-party monitoring contracts to consolidate everything under one provider
